Achieving 99% FIFO Compliance with AI in Bakery Operations

Pain Points

  1. Manual GRN entries and Excel-based production planning created delays.
  2. Paper-based KOTs and poor, limited semi-finished goods (SFG) traceability.
  3. Recipe execution depended on operator skill, leading to over-/underfills and hidden waste.
  4. Stock is deducted at order entry instead of dispatch, causing frequent short or wrong deliveries.
  5. Inconsistent FIFO practices and poor leftover declarations caused high variance

Our Solution

  1. QR-based material flow: All stock issues, moves, dispatches, and receipts were QR-enforced, ensuring accuracy. Stock was deducted only at dispatch.
  2. Leftover-first logic: The system prioritized leftover usage, closing a major source of inventory variance.
  3. Automated FIFO compliance: Pick lists and alerts ensured the oldest stock was always used first.
  4. Digitized planning and KOTs: Daily production planning that previously took hours was reduced to minutes, and KOTs were digitized for full traceability.
  5. Recipe enforcement & live alerts: Machine-assisted recipe checks and alerts for duplicate scans, FIFO non-compliance, and fill deviations ensured consistency.

Impact & Results

  • 99% FIFO compliance at the Kitchen level.
  • ≥98% outlet fulfilment (vs ≥60% pre-UY).
  • Execution precision tightened from 50 g to 10 g at critical stations.
  • ≥95% inward fulfilment at stores.
  • Planning has been reduced from hours to minutes.

Conclusion

By digitizing material flow and enforcing recipe and FIFO adherence, bakeries can dramatically reduce waste and ensure consistency across multiple locations.
